How to set up a CRM for a startup: a step-by-step implementation guide
Set up your startup CRM in one afternoon: import your contacts, define your pipeline, and build the habits that keep data clean from day one.
Step 1: Decide what you're tracking — and nothing more
The biggest implementation mistake is configuring everything. Start with four objects: companies, people, deals and tasks. That covers every question a startup sales team asks weekly.
Resist custom fields beyond the essentials: deal value, stage, owner, expected close date. You can always add fields later; you cannot easily remove fields nobody fills in.
Step 2: Import your existing contacts
Export whatever you have — a spreadsheet, your old CRM, your inbox contacts — into a CSV. Map columns to CRM fields during import. Don't aim for perfect data; aim for every active deal and every live relationship being in the system.
Archive dead leads instead of importing them. A CRM full of contacts from 2023 makes the pipeline feel like clutter from day one.
Step 3: Define your pipeline stages with exit criteria
Write one sentence for each stage describing what must be true for a deal to sit there. 'Qualified' means budget, need and timeline are confirmed — not 'we had a nice call'. Shared definitions are what make a forecast trustworthy.
Step 4: Set up the automations that prevent dropped deals
Two automations cover most of the risk: a follow-up task created when a deal enters Proposal, and an onboarding task created when a deal is Won. Everything else can wait until you've lived in the tool for a month.
Step 5: Make updating it a daily habit
The implementation that fails is the one where logging feels like homework. Do a 10-minute pipeline review every morning as a team: what moved, what's stale, what's closing this week. When the CRM is where the conversation happens, it stays current by itself.
Give it two weeks before judging. Teams that commit to a daily review rarely go back to spreadsheets.
